HVAC is top of the line and is newer than the house. Ditto for water heater. Both are well maintained.

I think we will end up tackling the two biggest projects separately using cash.

OP, as someone who has gone slowly, one room at a time, using cash, I think you’ll be glad. You’ll learn lessons as you go to keep getting better at the process.

Didn't read the whole thread, but if this is the OP, I think this is a good idea. Start with a single project in cash. Your DH may see what a difference it makes and be more amenable to the next project. A kitchen reno will be expensive but will also have the biggest impact and will almost surely have to be done before selling. Or maybe start with new floors and fresh paint if a kitchen is too steep for cash. I don't see why it all has to be done at once, and paying cash as you go might appeal to your DH's frugality.
