Do you know what type of hydrangea you have? Some always grow on "old wood" (sprouts at end of what appears to be dead sticks) - other types of hydrangea do exactly as you are describing. I have both. When it becomes very clear which hydrangea is producing from old wood and which from new, I cut back all the dear sticks on the "new" plant. Soe gardeners marks theirs before they die off, whic I forget to do because I have so many. I'll probably wait another week or two and then it will be clear.
