OP here, thanks everyone for cheering me up. I talked to my dh and we are keeping the Outback. It is too big for us, but it's a good, solid car and we will keep it for a few more years.

Outback’s are great because you can fold the back seats down and sleep in back on multi day hunting/fishing road trips.

Get a Crosstrek Limited instead if the Outback feels too long. All the same plusses as the Outback, it's just smaller.
It's an incredibly safe car, loaded with features, sensible price, AWD, etc. And the new Crosstrek is pretty sporty looking!

+1. It isn't a monster SUV and I can still carpool 3 or 4 kids. Plenty of trunk space for groceries, sports gear, Home Depot runs and road trips. Excellent gas mileage, even with the 6 cylinder which I think is a must. Head and leg space work for my 6' DH.
I'm driving my fourth Outback, finally purchased after leasing three others.

Pretty much this. I use the back all the time for groceries, home depot runs, etc. I grew up with volvos when they were the safe, practical car.

I think the spacious trunk is a big win for a lot of people. If you don’t need the trunk space, something like the Crosstrek is a better choice. It’s a nice car that’s better sized for driving around without a lot of gear.

It’s a decent road trip car. You can carry a lot, gets a bit over 30 mpg, adaptive cruise control + lane assist means east hands free driving.

Why is it well liked? Many people do use the trunk. Pets, skis, hockey bags, costco...It's also great in bad weather and is safe and comfortable. And for a while eyesight was the best adaptive cruise system out there.
Subaru's marketing is also excellent...
